The Agency Playbook for Managing Client AI Visibility

Obsurfable

Your clients are asking about AI search. Most agencies are answering with repurposed SEO decks.

That gap is an opportunity. AEO is a distinct service — different KPIs, different levers, different deliverables — and agencies that build a repeatable workflow now will own the category before it becomes table stakes.

This playbook covers the operational workflow for managing AI visibility across multiple clients using Obsurfable.

Why agencies are positioned to win

  • Clients lack internal tooling. Only ~16% of brands track AI visibility. Agencies that offer it as a service fill a measurable gap.
  • The work is prompt-driven, not keyword-driven. Agencies already think in terms of client-specific language, competitors, and positioning — that maps directly to prompt libraries.
  • Results are demonstrable. "You appeared in 3 of 50 monitored prompts last month; this month it's 12" is a clearer story than ranking fluctuations.
  • It compounds with existing services. Content, PR, and technical SEO all feed AEO. Agencies do not need a new team — they need a new measurement and optimization layer.

Phase 1: Client onboarding (Week 1)

Collect the Brand Brain inputs:

  • Company profile, brand voice, key facts
  • Website domain and sitemap
  • Competitor list (3–7 per client)
  • Initial prompt set (20–50 prompts)

Prompt categories to cover for every client:

CategoryExampleWhy it matters
Category"best CRM for startups"Core discovery
Comparison"[client] vs [competitor]"Direct competitive
Problem/solution"how to automate invoice processing"Use-case driven
Branded"is [client] worth it"Reputation
Feature-specific"[client] integrations with Slack"Product depth

Run the baseline scan across ChatGPT with web search. Record: brand mentions, competitor mentions, cited sources, answer framing.

Deliverable: AI Visibility Baseline Report — inclusion rate, share of voice, top cited competitors, biggest gaps.

Phase 2: Gap analysis (Week 2)

Review baseline results and categorize gaps:

Mention gaps — prompts where competitors appear and client does not. → Action: content creation, earned media, review site optimization

Citation gaps — client is mentioned but competitor URLs are cited instead. → Action: structural content fixes, FAQ pages, comparison pages

Framing gaps — client is mentioned but with qualifiers ("good for X but lacks Y"). → Action: content addressing the specific weakness, social proof, case studies

Source gaps — third-party lists and roundups cite competitors, not client. → Action: digital PR, analyst outreach, review site campaigns

Prioritize by commercial intent. A gap on "best [category] tool" matters more than a gap on "what is [category]."

Phase 3: Optimization sprint (Weeks 3–6)

Execute against the gap backlog:

  1. Technical check — robots.txt allows search crawlers, no accidental AI blocks
  2. Content fixes — restructure top pages (answer in first 30%, question-form H2s, stats with sources)
  3. New content — comparison pages, FAQ pages, use-case guides targeting specific prompt gaps
  4. Off-site — earned placements in listicles, G2/Capterra optimization, Reddit/community presence
  5. Refresh — update dates and stats on existing commercial content

Use the Visibility Director to draft content targeting specific gaps. Require client approval before publishing.

Phase 4: Continuous monitoring (Ongoing)

Weekly: automated prompt scans for high-priority clients in competitive categories. Monthly: full prompt set re-run + trend report for all clients. Trigger-based: re-scan after major model launches (Gemini, GPT, Claude updates).

Monthly client report template:

  • AI Visibility Score (trend)
  • Answer inclusion rate (trend)
  • Share of voice vs top 3 competitors
  • New gaps identified
  • Citations gained/lost
  • Actions taken and planned

How to sell AEO to skeptical clients

Lead with their competitors, not theory.

Run 10 prompts for their category before the pitch. Show them where competitors appear and they do not. That is more persuasive than any market stat.

Frame it as risk management, not a new fad.

"Your organic traffic looks stable, but 60% of US adults now read AI search summaries (Pew, 2026). If AI recommends your competitor, the user may never reach your site — and your analytics will not show the loss."

Price it as a retainer add-on, not a project.

AEO is continuous optimization, not a one-time audit. Monthly retainer tiers:

  • Monitor — baseline + monthly scans + report
  • Optimize — monitor + content recommendations + quarterly refresh
  • Full service — optimize + content creation + publishing via connected subdomain

Do not promise rankings.

AEO success is mentions, citations, and share of voice — not position 1. Set expectations early to avoid the "but we still rank #3" objection.

Multi-client operations in Obsurfable

Obsurfable supports agencies managing multiple clients from a single account:

  • Separate company profiles with independent prompt sets
  • Per-client AI Visibility Scores and trend tracking
  • Visibility Director conversations scoped to each client's Brand Brain
  • Publishing to client subdomains with approval gates

The bottom line

Agencies do not need to become AI experts. They need a repeatable workflow: baseline, gap analysis, optimize, monitor. The clients are already asking. The data is already available. The agencies that productize AEO now build a recurring revenue line that compounds with every model change — because each model change creates new gaps to close.
